What this role is measured on
This role has the most severe evidence problem of any in this collection. The best work is confidential, the successes are things that did not happen, and the artifacts that do exist are policies and processes that read as administrative. Writing a review here is largely an exercise in making invisible work legible without breaching confidence.
Retention in the organization you support is the headline number, and it should be reported with the same disaggregation any honest metric gets: overall, for the people the business could least afford to lose, and by team. A stable average concealing the departure of three critical people is not a good result.
Manager capability is the leverage axis. You cannot manage the whole organization, and the managers you coach can. A manager who now runs a difficult conversation competently, sets expectations clearly, or builds a promotion case properly is a permanent improvement, and it is your output.
Employee relations work is the highest-stakes part of the job and the least reportable. It can be described at the level of pattern and outcome without identifying anyone: matters handled, timeliness, whether any escalated, whether any created exposure.
Organizational design and workforce planning are the visible strategic contributions and should carry their business rationale rather than just the structure.

Common undersell
The characteristic undersell is confidentiality-shaped: the best work cannot be described in detail, so it gets omitted entirely. It can almost always be described at the level of category, volume, timeliness and outcome without identifying a person, and that is enough for a reader to understand the scale of what you handled.
The second undersell is prevented exposure. The policy you corrected, the manager you stopped from making a costly mistake, the process gap you closed before it was tested. Each is genuine risk removed and produces no incident to point at.
The third is capability transfer. Every manager who now handles something without you is your output, and it looks like them getting better on their own.
